When should I replace my boiler?

How to tell your boiler is near the end and how to decide between repairing and replacing it. The timing of that decision changes what the next fifteen years of heating could cost you!

Most people replace their boiler on the worst possible day: the day it stops working. It's cold, the hot water has gone, and a decision that shapes the next fifteen years of your heating gets made in an afternoon, from whatever an engineer can fit in that week.

There's a better moment, and it arrives earlier than most people expect.

So: when should I replace my boiler? Here's how to tell when one is near the end, how to weigh repairing it against replacing it, and why the timing of that call does more to your costs than the make of boiler you eventually choose.

The short answer

Start planning at around ten years old, or the first time a repair runs into the hundreds. Replace when repairs become regular, when parts get hard to source, or when a Gas Safe registered engineer tells you the boiler is unsafe.

Start early because of what it's worth. Energy Saving Trust puts the typical cost of replacing an old gas boiler with a new A-rated one at about £3,500 in Great Britain, and about £3,200 for an oil boiler in Northern Ireland. Replacing that boiler with a heat pump instead attracts a £7,500 government grant in England and Wales, rising to £9,000 if your home is off the gas grid and runs on oil or LPG. The grant only exists for moving off a fossil fuel system, so the day the boiler goes is the one day the switch is cheapest.

Decide in a panic and you will very probably fit another boiler, because that's what can be done by Friday. Nesta describes a boiler breakdown as a decision moment that locks a household into gas or oil for another fifteen years. Deciding a season early is what keeps both options open.

How do I know if my boiler is on its way out?

Four signals, in rough order of how much notice they give you.

Age, and what age does to efficiency

Energy Saving Trust's figures are worth sitting with. A typical new gas boiler runs at around 85% efficiency. An older boiler that's due for replacement averages more like 75%. That gap is roughly a tenth of everything you spend on heating and hot water, quietly, every year, and heating and hot water is over half of a typical annual energy bill.

There's also a simple test for whether yours is a condensing boiler at all. Energy Saving Trust's checklist: the flue is plastic rather than metal, there's a plastic pipe running out of the bottom of the boiler through the wall into a drain, and it's a gas or LPG boiler fitted after 2005, or an oil boiler fitted after 2007. Fail that test and your boiler predates the current standard.

Repairs that are getting closer together

One repair in a decade is maintenance. Two in eighteen months is a pattern. The useful question isn't whether this repair is worth paying for, it's whether you'd bet another five years on the machine once it's done.

Symptoms you can hear, see and feel

Radiators that take much longer to warm up than they used to. Water that runs hot then lukewarm. Banging, gurgling or whistling that wasn't there last winter. Pressure that keeps dropping and needs topping up every few weeks, which usually means a leak somewhere in the system rather than a boiler fault. None of these on its own means replace, but each one is worth raising at your next service.

Anything an engineer flags as a safety concern

This one isn't a judgement call. Gas boilers must be serviced by a Gas Safe registered engineer, and part of that service is checking there's no risk of carbon monoxide leaking. If an engineer condemns a boiler or classifies it as unsafe, the decision has been made for you. Landlords have to arrange an annual gas safety check by law; for everyone else it's a recommendation, and the reason to keep it is that it turns an emergency into a warning.

Should I repair it or replace it?

Repair when the boiler is under ten years old, the fault is a single named component, parts are readily available, and the quote is modest against the cost of a replacement.

Lean towards replacing when two or more of these are true: it's over ten years old, it's failed more than once in the last couple of years, the engineer is struggling to source parts, or the repair quote has passed a few hundred pounds. Manufacturers stop making spares for discontinued models, and a boiler you can't get parts for is a boiler with a hard stop in its future, whatever condition it's in today.

One thing worth knowing before you commit to the repair: a boiler service costs roughly £80 to £120 as a one-off, on the Checkatrade figures Energy Saving Trust cites, and an annual service both keeps most warranties valid and tends to extend the boiler's life by catching problems early. If you're on the fence about the whole question, a service is the cheapest way to buy yourself better information.

Why the moment of replacement is the moment that matters

Here's the part nobody selling boilers is likely to mention.

The UK fits around 1.5 million boilers into existing homes every year. Nesta, citing research by Ipsos MORI and Energy Saving Trust, reports that 30% of heating system replacements happen when the old system breaks down, and another 28% when it's on its last legs. So the majority of heating decisions in this country are made under time pressure, and behavioural science is fairly clear on what pressure does: stress narrows the range of options people can hold in their heads, and makes them more risk averse. Neither helps when you're choosing something that will still be there in 2041.

The effect shows up in the numbers. A Which? survey of 1,077 homeowners who had replaced or upgraded their heating found that those who had planned before their system broke were more likely to explore switching to a heat pump than those who hadn't: 5% against 1%. Both figures are small. The ratio is not.

Planning early doesn't commit you to anything. It buys you the ability to get three quotes rather than one, to compare a like-for-like boiler against a heat pump on the same page, and to find out what your home actually needs before somebody has to decide for you.

The decision you make now that's hard to undo

If you do replace a boiler with a boiler, one choice deserves more thought than it usually gets: whether to fit a combi.

Combis are compact, often the cheapest option, and they do away with the hot water cylinder. That last part is the catch. Most heat pumps need a hot water cylinder, so as Energy Saving Trust puts it, if you switch to a combi now you may need to put a cylinder back in if you want a heat pump later. Removing a cylinder is a one-afternoon job. Finding space for a new one in a house that's been rearranged around not having one is a different proposition.

If a heat pump is a maybe rather than a no, keeping the cylinder and the space around it is the cheapest thing you can do today to keep that option affordable tomorrow.

What about switching to a heat pump instead?

Worth knowing what's actually on the table, because the grant changes the arithmetic.

In England and Wales the Boiler Upgrade Scheme gives £7,500 towards an air source, ground source or water source heat pump, £2,500 towards an air-to-air heat pump, and £5,000 towards a biomass boiler. Until March 2027 there's an extra £1,500 on the air source and ground source figures if your property is heated by oil or LPG and has no mains gas connection, taking those to £9,000. You get one grant per property, and you can't claim it for a hybrid system that pairs a boiler with a heat pump, or to replace an existing low carbon system. Installation of a heat pump is also zero-rated for VAT until 31 March 2027.

In Scotland the Home Energy Scotland Grant and Loan offers up to £15,000, made up of a £7,500 grant plus a loan of up to £7,500, with an extra £1,500 grant for qualifying rural properties. In Northern Ireland, NI Energy Advice is the place to start.

You don't apply for the Boiler Upgrade Scheme yourself. It's installer-led: your MCS certified installer applies on your behalf and takes the grant off your quote as an upfront discount, so you never handle the money. Ofgem then contacts you to confirm you consented, and you have 14 calendar days to reply or the application can be rejected.

Two caveats worth stating. A heat pump installation is a whole-system upgrade rather than a like-for-like swap, so it usually includes a hot water cylinder and often pipework or radiator changes: the £3,500 boiler figure and a heat pump figure are not the same job, and shouldn't be read side by side as though they were. And a heat pump is only cheaper to run than gas under the right conditions, mainly a well-designed system and a tariff built for it. How much time do I actually need?

Less than the internet suggests, but more than a boiler swap.

Nesta reports that the quickest turnaround it has come across, from a homeowner's first contact with an installer to a completed heat pump installation, is four days, with many under a week. So speed is possible. It just isn't the default, and two things can stretch it: some installations need planning permission, and some need approval from the local distribution network operator, which Nesta says can add up to twelve weeks, though it can also come back in under 24 hours.

Once a Boiler Upgrade Scheme application is approved, your installer has three months to complete the work, or six for a ground source heat pump. Miss the window and the application has to be made again.

The practical read: if your boiler is over ten years old and still working, you have time to get a survey done, find out whether your home needs planning permission or a network approval, and get quotes for both options while nothing is on fire. That's the whole argument for starting early. It costs nothing and it removes every reason to default.

What if my boiler has already failed?

Then the first job is heat and hot water, and there is nothing wrong with taking the fastest route to it. Nobody should spend a February week cold on principle.

Two things are still worth doing. Ask the engineer whether the fault is terminal or whether a repair buys you a season, because a repair that gets you to spring turns an emergency into a planned decision. And if you do fit another boiler, ask what it would take to make the house heat pump ready later: keeping the cylinder, noting where an outdoor unit could sit, and finding out whether your radiators are already sized generously. None of it costs much now, and all of it is dearer to retrofit.

How long does a boiler last?
Long enough that age alone is a prompt to plan, not an instruction to replace. Energy Saving Trust treats a boiler as due for replacement once its efficiency has drifted to around 75%, against roughly 85% for a typical new one, and notes that a heat pump is likely to last 20 years or more, which is longer than the average gas or oil boiler. The condition and service history of your specific boiler matter more than the year on the badge.

Is it worth repairing a boiler that's over ten years old?
Sometimes. A single named component fault with parts available and a modest quote is usually worth fixing. A second failure inside two years, or parts your engineer can't easily source, points the other way. The test isn't whether the repair works, it's whether you'd back the boiler for another five years afterwards.

Is my boiler a condensing boiler?

No. The Boiler Upgrade Scheme exists to move homes off fossil fuel heating, so it doesn't fund a replacement gas or oil boiler. It funds heat pumps and, in rural off-grid properties, biomass boilers.

How much notice do I need to get a heat pump?
Nesta's fastest recorded installation, from first contact to completion, is four days. Plan for longer if your home needs planning permission or approval from the distribution network operator, which can add up to twelve weeks. Should I fit a combi boiler if I might want a heat pump one day?
Think carefully. Most heat pumps need a hot water cylinder, and Energy Saving Trust points out that if you move to a combi now you may need to fit a cylinder back in later. Keeping the cylinder and the space it sits in is the cheapest way to keep your options open.

Do I need to insulate my home before replacing my heating?
Insulation lowers the heat your home needs whatever heats it, so it always helps. It isn't a condition of the Boiler Upgrade Scheme, and Ofgem is explicit that it's a recommendation rather than a requirement. A proper heat-loss survey tells you what your home needs and what each measure would be worth.

What happens to the old boiler?
